Component Obsolescence Management: A Practical Playbook for EOL Parts

Sooner or later, every hardware program meets the same email: a Product Change Notice announcing that a critical component is going Not Recommended for New Designs, with a Last Time Buy date twelve months out. Semiconductor portfolios consolidate constantly — RF and power product lines change owners more often than most — and a part that was easy to source last quarter can be gone from franchised distribution within a year. Programs that treat obsolescence as a process, rather than an emergency, survive it cheaply. Here is the playbook.

1. Know Where Every Part Stands

Lifecycle status is data, and like all data it should be collected systematically:

  • Tag every BOM line with its lifecycle stage: Active, NRND (not recommended for new designs), EOL announced, or discontinued
  • Check manufacturer product pages and PCN feeds for your top-value parts at least quarterly; prioritize sole-sourced components
  • Flag parts whose manufacturers have undergone recent acquisitions or portfolio rationalization — these are statistically the next to be discontinued

2. When the EOL Notice Arrives: Move Deliberately

An EOL notice starts a countdown, but the deadline is softer than it looks. Before placing a last-time buy, answer three questions:

  • What is real demand? Forecast the remaining production life of your product — including service and repair stock — and buy to that number, not to fear. Excess inventory is a slow loss.
  • Is there a drop-in or near-drop-in alternative? If a same-footprint successor exists, qualifying it may be cheaper than warehousing a decade of the old part. Check package, pinout, electrical specs across temperature, and software/firmware dependencies.
  • Can the design be refreshed? If the product will live another five years, a minor respin may retire the obsolete part entirely.

3. Sources for EOL Material

Once franchised distribution sells through, remaining stock moves to the open market. This is where discipline pays:

  • Independent distributors with testing capability — prioritize those offering date-code verification, decapsulation/inspection, and functional test on request
  • Excess inventory networks and broker chains — legitimate, but demand full traceability for anything destined for production
  • Manufacturer-authorized aftermarket sources — some firms license discontinued dies and continue manufacturing with original tooling

The counterfeit risk on EOL parts is real and documented: scarce, expensive parts are exactly what counterfeiters target. Inspection and trusted sourcing are not optional extras.

4. Build the Habit

  • Design in margin: where possible, choose second-sourced or multi-sourced families over sole-source exotic parts
  • Keep a documented alternative for every critical BOM line, even if unqualified
  • Review lifecycle status in the same meeting where you review cost reductions
